The Organizations That Built AI Governance First Are 4x More Likely to Report Revenue Growth
Among organizations still piloting AI, only 7% are very confident they could pass an independent governance audit in 90 days.

Seventy-eight percent of executives lack strong confidence they could pass an independent AI governance audit within 90 days. That single number, from Grant Thornton's survey of 950 C-suite and senior leaders published this month, captures a problem the compliance community has been trying to articulate for a while. Most organizations are deploying AI they cannot explain, measure, or defend. Grant Thornton called it the AI proof gap.
The commercial consequences are real. Organizations with fully integrated AI are nearly four times more likely to report AI-driven revenue growth than those still piloting, 58% versus 15%. Nearly half cite governance and compliance failures as a leading cause of AI underperformance. And yet three-quarters of boards have approved major AI investments while nearly half have not set governance expectations or made AI risk a standing agenda item.

Governance Is What Makes Velocity Sustainable
The confidence gap in the data tells the story clearly. Among organizations still piloting AI, only 7% are very confident they could pass an independent governance audit in 90 days. Among those with fully integrated AI, that number is 74%. The gap is tenfold and it maps almost exactly to the difference in commercial outcomes.
When you can demonstrate how a decision was made and who is accountable for the outcome, you don't have to slow down every time a new use case reaches a risk committee. Retrofitting compliance onto a deployed AI system is more expensive, more disruptive, and considerably less credible than building it in from the beginning.
The C-Suite Alignment Problem
The Grant Thornton data points to a tension I hear regularly. CIOs and CTOs are five times more likely than COOs to say the workforce is fully ready to adopt AI. On agentic AI specifically, 54% of COOs are concerned about regulatory and compliance uncertainty, compared to just 20% of CIOs and CTOs.
That gap in concern is itself a governance risk. The people deploying the technology and the people running the operations it affects are not looking at the same picture. When that misalignment persists, governance questions get deferred because the function that's worried about them doesn't have budget authority, and the function with budget authority doesn't see a problem.
Agentic AI Is the Next Accountability Gap
The section of the survey that deserves the most attention from compliance teams covers agentic AI. Nearly three in four organizations are already giving agentic AI access to their data and processes, piloting, scaling, or running it in production. Just one in five has a tested incident response plan for when it fails.
This is not a new problem requiring a new program. Most organizations already have the incident response muscle from cybersecurity: continuous monitoring, detection, defined escalation paths, audit trails, clear accountability. The infrastructure exists. What's missing is connecting it to AI deployment. Organizations are treating AI governance as a separate discipline when the capability they need is largely already there.
In enterprise customer experience specifically, AI agents are resolving inquiries, processing payments, scheduling appointments, and accessing account data at scale in real time. The operations teams responsible for customer outcomes and regulatory compliance have legitimate questions about how those agents behave under edge cases, what happens when something fails, and whether the audit trail holds up. Those questions deserve systems-level answers, not verbal assurances.
What Enterprise Compliance Teams Should Do Now
- Map your agentic AI exposure before you govern it. You can't govern what you haven't inventoried. Most organizations don't have an accurate picture of what AI agents are doing, what data they're touching, and at what level of autonomy. That's the necessary first step, and most organizations haven't taken it yet.
- Treat AI compliance as a living discipline, not an annual project. The EU AI Act's requirements for high-risk AI systems take full effect August 2, 2026. ISO 42001 is showing up in enterprise procurement checklists with increasing frequency. Annual review cycles cannot keep pace.
- Close the C-suite alignment gap before it becomes an incident. If your CIO and COO have fundamentally different views of where your AI risk sits, that misalignment will surface as a failure, not a planning discussion. Shared definitions of AI readiness, accountability, and risk need to exist before deployment.
- Build and test an AI incident response plan, not a policy document but a tested protocol. Assign ownership, document how AI systems make decisions, and run the response before you need it. Organizations that have done this for cybersecurity can adapt relatively quickly.
- Require third-party attestation from your AI vendors. If you're deploying an AI platform from a vendor, their compliance posture is part of yours. Vendors with genuine certifications share them without hesitation.
The Cost of Waiting
The AI proof gap compounds. Every week of deferred governance is harder to close than the week before, because each ungoverned initiative makes the next one harder to measure and harder to defend.
The organizations that built accountability infrastructure early are already pulling away, not because they were more cautious, but because they were more prepared. They can scale with confidence. The ones that didn't are managing risk they didn't plan for.
